Building an OCM Foundation for Success – Five Point Plan

1. Drive organizational awareness early and often

To raise awareness in an organization early OCM efforts focus on:

•       What the project is (and is not)

•       Why the project is important to the organization

•       How the project will help the organization

•       When the project is being done

•       Who is responsible for the project

2. Assess and engage the key stakeholders

Global stakeholders need to be assessed (Prosci® toolkit) to develop a range of briefings. Briefings are designed to educate (what it involves, what’s at stake, current environment) and articulate the project goals and deliverables (what’s being done, changes expected, etc.). The frequency is specific to each stakeholder (derived from stakeholder analysis) in the context of interest/influence.

3. Build a Global Change Advocate Network

A Change Advocate and/or “Champion” Network is a global team of individuals from each function with the knowledge of the processes being impacted; OCM stands-up this network to serve as advocates for the change, to answer functional questions, convey benefits, and communicate concerns back to the project team and leaders.

4. Develop robust communications channels/forums

The OCM team delivers communication channels/forums unique to each project that will:

•       Coordinate with global colleagues (with translation as needed)

•       Include consistent, targeted messaging

•       Design internal sites for updates, sharing educational materials, and inviting 2-way communications

•       Enable live stakeholder briefings (webex, in-person)

•       Integrate communications (in both messaging and format) with other related projects and channels to reduce fatigue and over-saturation

5. Design/develop OCM plans and interventions that support the goals of the project

The primary role of OCM is to support the goals of each project and help to overcome any unique challenges and resistance to change we discover through our partnership with the business and project team leaders.
